Cottage soap: a tighter category than most makers think
Handmade soap is one of those categories where the materials cost looks low ($1.50–3 per bar in oils, lye, and fragrance), the price point feels reasonable ($8–12), and the math should work out. Then you actually ship a few hundred bars and discover that cottage soap economics are tighter than expected, mostly because of weight and the platform fee stack on a low-AOV category.
A $9 bar of soap, fully accounted for
$9 bar + $5 shipping = $14 gross. Materials $2.25, postage $5.25 (a wrapped 4–5 oz bar in a padded mailer or small box). Etsy fees:
- Listing fee: $0.20
- Transaction fee (6.5% of $14): $0.91
- Payment processing (3% + $0.25): $0.67
- Off-Site Ads at 15%: $2.10
Etsy total: $3.88 on $14 in revenue. Net profit after materials and shipping: $2.62 — 29% margin on item price.
That margin assumes you didn't have any cure-room failures, no melted shipments in summer, no fragrance mismatches, and the buyer left the soap on the porch. Real-world soap shops lose 5–10% of orders to weather, fragrance complaints, or "this didn't smell as strong as I expected."
The common mistake: charging single-bar shipping on multi-bar orders
Single-bar shipping is around $5. Three-bar shipping in the same box is around $7 — not $15. Soap shops that charge per-bar shipping on bundles are either subsidizing the buyer's shipping or actively losing the bundle's incremental margin.
The other common failure: cottage soap exemption hubris. Federal cosmetic rules let small soap makers operate without FDA registration in most states, but state cottage food laws vary, and shipping soap interstate has additional rules. Compliance failures don't show in fee math but they end shops.
How to fix it
- Sell bundles with reduced bundle shipping. A 3-bar set at $24 with $6 shipping has dramatically better margin than three single-bar sales.
- Charge actual shipping by weight band. USPS Ground Advantage rates change by zone — soap shops in low-zone hubs save real money by using zone-priced shipping.
- Off-Site Ads is the largest line item. Below $10k revenue, opt out — soap buyers convert from craft fair email lists and Instagram, not Etsy ads.
- Add gift sets seasonally. A Mother's Day 3-pack or holiday 5-pack lifts AOV without adding production complexity.
